Yet most companies immediately think of tone of voice as “the right tone per country”. But your tone does not only differ per market: it also differs per persona reading your text and per stage in the customer journey that person is in. In this blog you will read how to strike the right chord on all three layers, with a concrete example, ready-to-use prompts, and how to keep your brand voice consistent everywhere with AI and smart translation software.

What is tone of voice, and why does it affect your revenue?

Tone of voice is the way your brand sounds: your word choice, how direct or formal you are, and how much proof you show. It is the personality behind your texts. If that sounds like someone your audience trusts, you lower the hesitation to buy. If it sounds just slightly off, people drop out, however correct the text may be. Tone of voice is not a matter of pretty writing, then, but of trust, and trust drives conversion.

Why this matters most on your website

Your website is usually the first real point of contact: the place where a visitor from an ad, from Google or from an AI answer lands. By then you have already put effort and budget into bringing that visitor in. At that moment your tone decides whether they read on and take action, or click away. So the wrong tone wastes exactly the traffic you worked hardest for, however sharp your design or your visibility in Google and AI may be. And unlike an ad or a mailing, which you can split per audience, on your site different personas read the same pages at the same time. Your tone on the website therefore has to absorb those differences cleverly.

Tone of voice differs on three layers

The same service, the same core message, but the way you present it changes on three layers at once. Anyone who mixes these up writes texts that are “for everyone” and therefore reach no one.

Per persona: who is reading this, and what does that person want to hear?

Per customer journey stage: are they still exploring, or about to choose?

Per market: in which country and which culture does the message land?

Most companies only switch on that third layer (translating per country) and forget the first two. That is exactly where the biggest gains are, even if you are active in just one market.

Layer 1: tone differs per persona

Within every market, very different people read your text. An owner-director wants to hear something different than a marketing manager at a larger company, and a loyal small client wants a different tone than a startup that has just discovered you. The same service, a different angle per reader. Here is how that translation sounds for the five customer types we serve at JKC every day:

Who reads your text

What they mainly want to hear

Which tone lands

What makes them drop out

The growing entrepreneur (owner-director, 10 to 100 people)

Results and convenience: less hassle, more leads, one point of contact

Straight to the point, concrete, no jargon

Vagueness, fancy words, “a pretty picture” without substance

The marketing lead at a larger organization

Proof and process she can score with internally (with management, IT, legal)

Professional and well-supported, with numbers and an approach

Empty claims, anything she cannot pass on

The international grower (active across the border)

That you fit every market and can actually be there

Ambitious and concrete, in terms of markets and growth paths

Home-market-only thinking, scattered little local agencies

The smart starter (just launched, small)

Quickly professional online, without hassle and without surprises

Accessible, clear, honest (including “you do not need this yet”)

Jargon, unclear pricing, only getting a call back for big budgets

The long-term SME client (small, a client for years)

That they still count and that things simply keep working

Warm, personal, reassuring, never patronizing

“Acting too big or too expensive”, the feeling of having become too small

Note: it is one brand and one promise, but with a different accent five times over. That is not putting on five faces, but letting the same message land with whoever is reading it.

Layer 2: tone differs per customer journey stage

That same persona is also at a different point in their customer journey each time. Someone who has just discovered you wants to hear something different than someone comparing providers or about to choose. What your tone needs to do shifts per stage:

Customer journey stage

What the reader wants

What your tone does

Awareness

Work out whether this is for them

Accessible and recognizable, without jargon

Consideration

Compare and see proof

More concrete, with numbers and examples

Decision

Certainty and a final nudge

Clear and confident, with a concrete next step

What your tone needs to do shifts per stage of the customer journey: from recognizing, to comparing, to choosing.

Combine layers 1 and 2 and you see how fine-grained it gets: a marketing lead in the awareness stage wants recognition and an overview; that same person in the decision stage wants proof and certainty to make the case internally.

Layer 3: tone of voice per market

Only once you have persona and stage clear does the national border come into view. A literal translation carries over the words, but not the culture, and expectations differ strongly per market. If you go international, that counts double: 76% of online shoppers prefer to buy in their own language (CSA Research).

Market

What works

What makes them drop out

Netherlands

Down to earth, direct, informal

Over the top sales talk

Germany

Thorough, formal, proof and numbers

Too casual or too chummy

United Kingdom

Polite, with understatement

Pushiness

United States

Confident, results-driven, a clear CTA

Vagueness and modesty

So the same message calls for a different tone, structure and amount of proof per market. But without the first two layers, even a perfectly translated text stays generic.

Tone of voice in practice: one promise, several tones

Take one core promise, “a website that performs”, and see how it shifts when you combine the three layers:

Growing entrepreneur, NL, awareness: “A website that gets found and brings in customers. Here is how we do that, without the hassle.”

Marketing lead, DE, consideration: “Websites built on a proven approach and measurable results. Take a look at the numbers and the process.”

Long-term SME client, NL, awareness: “Keeping your site up to date and nicely findable, with one fixed point of contact. We take care of it.”

International grower, US, decision: “Ready for a website that drives real growth in every market? Let’s start today.”

Same promise, on target four times. That is the difference between translating and connecting.

How we do it: one brand, two tones

At JKC we deliberately write down to earth and direct for the Netherlands, using the informal “je” and “jij”, and we never start a sentence with “We”. For the American market we turn the dial the other way: more confident, more proof and results, and a firmer call to action. Same services, same brand, a different tone per market. That is not putting on two faces, but letting the same message land where it lands.

Start with your reader: the questions to ask yourself

Before you write a single word, map out who you are writing for and where that person stands. If your audience is not yet sharply defined, start with defining your target audience. At the very least, answer these questions:

Which persona am I writing for, and what does that person really want (results, proof, certainty, convenience)?

Which stage of the customer journey are they in: exploring, comparing or choosing?

Which country and which sector am I writing for?

How formally does this audience address one another (formal or informal, first name or last name)?

Do they expect proof and numbers, or mainly clarity and speed?

Which words do they use themselves, and which jargon should you avoid?

What are they sensitive to: price, risk, quality or speed?

Prompts you can use right away

AI is strong at adjusting your tone per persona, stage and market, as long as you steer it well. You can copy these prompts word for word and fill in the parts between the brackets:

Mapping a market: “I am writing for [country] in the [sector] sector. Describe the tone of voice expectations: form of address (formal or informal), degree of formality, how much proof and how many numbers people expect, and three pitfalls that make this market drop out.”

Adjusting tone per persona: “My reader is [persona in one sentence: role, type of company, what they want]. Rewrite the paragraph below so that it speaks to exactly this person: pick the right tone, the right proof and the words they use themselves. Text: [paste text].”

Variants per customer journey stage: “Give me three variants of this core promise: one for the awareness stage (accessible, recognizable), one for the consideration stage (concrete, with proof), and one for the decision stage (confident, with a clear next step). Promise: [paste promise].”

Drafting a tone of voice document: “I am writing for this market and sector, and this is my target audience. Based on the answers below, draft a tone of voice document with key words, form of address, do’s and don’ts, banned words and example sentences per stage of the customer journey. Answers: [paste answers].”

Testing a text: “Assess this text against this tone of voice document. Where does it deviate, and how do I improve it sentence by sentence? Text: [paste text]. Document: [paste document].”

The master prompt: your tone of voice playbook in one go

Would you rather not work through separate prompts, but get a complete playbook in one go? Copy the prompt below into your AI tool (ChatGPT, Claude or another one), fill in the brackets, and you get back a tone of voice document you can apply and test straight away.

You are an experienced brand strategist and copywriter. Help me build a tone of voice
playbook for my website.

My company: [name + one sentence on what you do]
My markets: [for example the Netherlands, Germany]
My most important personas: [2-4 of them, each in one sentence: role, type of company, what they want]
What sets me apart: [1-2 points]
Example of my current text: [paste 1 paragraph]

Deliver back:
1. My brand voice in 3 key words, with a short explanation.
2. A table per persona: what they want to hear, which tone lands, which words to use or avoid,
 what makes them drop out.
3. Per customer journey stage (awareness, consideration, decision) an example sentence for my
 most important persona.
4. Per market the points to watch (form of address, formality, amount of proof) + 3 pitfalls.
5. A list of ‘banned words’ and do’s & don’ts.
6. Finally, rewrite my example text for [pick 1 persona] in the [pick 1 stage] stage,
 and explain in 2 sentences what you changed and why.

First ask up to 3 clarifying questions if anything is missing.

That last line matters: by letting the AI ask first what is unclear, you avoid a generic answer. Save the result as a document (a .md file, for example) and use it as the yardstick for every new or translated page.

Would you rather not copy these prompts by hand every time, and instead have your AI review your texts directly on your WordPress site and update them as drafts? That is possible through a connection between AI and your site. You can read how that works in WordPress management in 2026: put AI to work; and how we view the role of AI in our vision on AI.

From answers to a tone document with AI

Pour your answers into a short document, for example a Markdown file (a .md), that records your tone per persona, stage and market. A strong document contains at least: the persona and market, the desired tone in three words, the form of address, do’s and don’ts, banned words, and example sentences per customer journey stage. That way everyone creating content, human or AI, keeps to the same tone, and you do not have to explain it from scratch every time.

Translation without context is copying. With a tone of voice document you translate the intent, not just the words.

Automatic translation without losing your tone

Applying your tone document by hand to every translated page is a lot of work. Translation software helps there. Weglot, for example, translates your WordPress site automatically, but takes your tone of voice into account: you give the built-in AI context per language about how you want to sound, and you can always override automatic translations by hand where they need to be sharper. It is the personality behind your texts, separate from what you say. That personality is part of what decides whether your audience trusts you, and trust decides whether someone becomes a customer. The wrong tone makes people drop out, however correct the content of the text may be.

</details>

<details class="wp-block-details is-layout-flow wp-block-details-is-layout-flow">
Should I adjust my tone per persona?

Yes, and that is the layer most companies leave untouched. You keep one brand voice, but place a different accent per reader. An owner-director wants results and convenience without jargon; a marketing lead wants proof and process she can score with internally; a starter wants accessibility and clear pricing; a loyal small client wants warmth and certainty. Same message, different emphasis and different words, tuned to what that person really wants to hear.

</details>

<details class="wp-block-details is-layout-flow wp-block-details-is-layout-flow">
Why is translation not enough for an international website?

A translation carries over the words, but not the culture and the expectations of a market. What sounds down to earth and pleasant in the Netherlands can come across as too chummy in Germany, while Americans expect more confidence and a clear call to action. On top of that, even a perfect translation stays generic if you do not tune the tone to the persona and the customer journey stage. So translation is the starting point, not the finish line: you translate the intent, not just the words.

</details>

<details class="wp-block-details is-layout-flow wp-block-details-is-layout-flow">
How do I create a tone of voice document?

First answer the questions about your persona, the customer journey stage and the market. Have AI turn those answers into a document with the prompts above, covering your brand voice in three key words, the form of address, do’s and don’ts, banned words and example sentences per customer journey stage. Save it as a short file (a .md, for example) and then use it as your yardstick: paste a page and your document together into an AI and have the text tested against it. That way everyone creating content, human or AI, keeps to the same tone.

</details>

<details class="wp-block-details is-layout-flow wp-block-details-is-layout-flow">
What is Weglot, and why do you mention it?

Weglot is translation software for WordPress that translates your site automatically while taking your tone of voice into account: you give the built-in AI context per language about how you want to sound, and you can override every automatic translation by hand where it needs to be sharper.
